Who owns what
This deck
Owns the slide, the timer and the toggles, and broadcasts them.
The room
A Cloudflare Durable Object. Owns participants, polls, responses and totals.
Phones
The presenter sends intents. The audience sends one answer per poll.
A two-minute timer
Press T to start or pause it, and Shift+T to reset. The timer runs on the deck, and the presenter phone shows the same countdown.
Try it from the phone too: it sends cmd timer and the deck does the rest.

Which part of a lesson is hardest to design?
Why projector-only?
With "none", the room never sends totals to phones. That is enforced on the server, so phones never receive the data at all. Hiding it in the page would not be enough.
